How Many Emails to Send on Black Friday (BFCM 2026)

Table of Contents

Key Takeaways

Every November, ecommerce teams have the same argument about how many emails to send on Black Friday. One side says “send more, it’s Black Friday.” The other says “we’ll burn the list.” Both are guessing.

We analyzed BFCM 2025 email and revenue data from ecommerce brands in the Lebesgue network to replace that guess with numbers. We compared the brands that grew the most over Black Friday and Cyber Monday with those that grew the least, and looked at how many emails they sent, on which days, and when the offer first landed in the inbox.

BFCM 2025 data · 2026 decisions

The short answer

  • 1 Send about 5 emails from Black Friday through Cyber Monday. Top-growing brands sent 5.0. The bottom group sent 2.0.
  • 2 Send up to 3 emails on Black Friday and Cyber Monday. The third same-day send earned 98% of the revenue per recipient of the first.
  • 3 Send the hard-offer email about 8 days before Black Friday. For BFCM 2026, that is Thursday, November 19. Most brands waited until 4 days before.
  • 4 Don't go quiet on Saturday and Sunday. Top growers kept sending through the weekend.
  • 5 Ramp paid ads first, around November 9. Email doesn't need to launch on the same day as your ads.

Below is the data behind each answer, plus a day-by-day BFCM 2026 email calendar you can copy.

How Many Emails Should You Send From Black Friday to Cyber Monday?

Send about 5 emails from Black Friday through Cyber Monday. That is what the fastest-growing brands did in BFCM 2025. The slowest-growing brands sent only 2 over the same four days.

Cohort Emails sent, Black Friday to Cyber Monday
Top growers 5.0 emails
Middle cohort 4.3 emails
Bottom growers 2.0 emails

Source: Lebesgue data, BFCM 2025. Substantial campaign sends only.

Brands that sent 4 or more substantial emails over the weekend saw 23% higher median BFCM growth than the overall email cohort. This is an association, not proof that sending more caused the growth. But the gap between 2 and 5 sends is large enough to act on.

These counts only include substantial campaign sends. Small sends to micro-segments are excluded, so “5 emails” means 5 real campaigns to a meaningful part of the list.

Which days should get the most emails?

Black Friday and Cyber Monday should be your heaviest days. The weekend in between still needs at least one send a day.

BFCM - email sends

The most common mistake is the weekend gap. Brands go big on Friday, disappear on Saturday and Sunday, and then try to restart momentum on Monday. Top growers didn’t leave that gap. A Saturday “still on” reminder and a Sunday urgency email keep the offer in front of them.

Is Sending 3 Emails a Day on Black Friday Too Many?

No. In BFCM 2025, the third email on the same day earned almost exactly as much revenue per recipient as the first. We expected list fatigue to show up by the third send. It didn’t.

We compared revenue per recipient for the first, second and third email a brand sent on the same day, from the Thursday before Black Friday through Cyber Monday. Each brand was compared against itself, with the first send set to 100.

Same-day send Revenue per recipient (send #1 = 100)
Send #1 100
Send #2 98
Send #3 or later 98

Source: Lebesgue data, BFCM 2025. Revenue per recipient indexed to each brand's first send of the day, Thursday through Cyber Monday.

A 2-point drop is close to flat. On the two highest-intent days of the year, a third email reaches people who were busy, skimmed past the first one, or were waiting for a reminder before buying.

What about a fourth email?

Only 4% of brands sent a fourth email on any key day, which is too few to show where the ceiling is. If you want to test a fourth send, do it on Black Friday or Cyber Monday, send it to engaged subscribers only, and watch unsubscribes and spam complaints closely.

The better question to ask

Most teams ask “is three too many?” The data points to a different question: are you pushing hard enough on Black Friday and Cyber Monday? For most brands, the bigger risk is sending too little on the days when buyers are most ready to purchase.

When Should You Send Your Black Friday Offer Email?

Send your first hard-offer email about 8 days before Black Friday. That is what top-growing brands did in BFCM 2025. Everyone else waited until 4 days before, which is the Monday of Black Friday week.

A hard-offer email is the one that states the actual deal clearly, such as “25% off sitewide.” Teasers and “something big is coming” emails don’t count.

Timing Top growers Other brands

Arriving 4 days earlier puts your offer in front of shoppers while they are still deciding where to spend. By the Monday of Black Friday week, inboxes are full and many buyers have already made their shortlist.

Should paid ads and email launch on the same day?

No, there is no need to line them up. In the data, paid media usually ramped up first, and email followed. The size of the gap between the two (10 days for top growers, 14 for the rest) was within the noise and did not predict growth.

So pick your email date based on the inbox, not to match your ad calendar. The sequence that worked:

  1. Paid ads first. The market’s sustained ad ramp starts about 18 days before Black Friday, around November 9 in 2026.
  2. Hard offer by email about 8 days out, around November 19.
  3. Heaviest email days on Black Friday and Cyber Monday, with up to 3 sends each.

The BFCM 2026 Email Calendar

The November 23 reminder is our suggestion, not a measured finding. Everything else follows the patterns in the BFCM 2025 data.

BFCM 2026 checklist

Black Friday email checklist

  • ✓ Hard-offer email scheduled for around November 19
  • ✓ At least 2 sends planned for Black Friday
  • ✓ At least 1 send planned for both Saturday and Sunday
  • ✓ At least 1 send planned for Cyber Monday, plus a last-chance follow-up if you're on the push plan
  • ✓ A third send ready for Black Friday and Cyber Monday, going to engaged subscribers
  • ✓ Unsubscribe and spam complaint rates checked after each send

The inbox will be crowded this November. The brands that grew most in 2025 didn’t just send more. They sent earlier, kept sending through the weekend, and pushed hardest on the two days when buyers were most ready.

Frequently Asked Questions about BFCM Email Strategy

Send 2 to 3 emails on Black Friday. In Lebesgue’s BFCM 2025 data, brands averaged 1.7 substantial sends on Black Friday itself, more than on any other day of the weekend. Lebesgue’s data also showed no fatigue through the third send: the third email on the same day earned 98% of the revenue per recipient of the first. A practical structure is a morning launch email, an afternoon reminder, and an evening send to engaged subscribers. Very few brands tested a fourth send, so there is not enough data to recommend one.

Plan about 5 emails from Black Friday through Cyber Monday. In BFCM 2025, top-growing brands sent 5.0 emails over these four days, the middle cohort sent 4.3, and the bottom cohort sent 2.0. Brands that sent 4 or more substantial emails had 23% higher median BFCM growth than the overall email cohort. That is a correlation, not proof of cause, but the gap between 2 and 5 sends is large. Put the most sends on Black Friday and Cyber Monday, and keep at least one send on Saturday and Sunday.

Send your first hard-offer email about 8 days before Black Friday. For BFCM 2026, that is Thursday, November 19. In BFCM 2025, top-growing brands put a clear offer in the inbox a median of 8 days before Black Friday. Other brands waited until 4 days before, the Monday of Black Friday week. Paid ads usually ramp up before email, but launching both on the same day did not predict stronger growth, so choose the email date for the inbox.

Not within 3 emails a day on peak days, based on BFCM 2025 data. Lebesgue compared revenue per recipient for each brand’s first, second and third email on the same day. The second and third sends both earned 98% of what the first one did, so engagement held up. Unsubscribes and spam complaints still deserve a close watch, especially if you test a fourth send. Sending later emails only to engaged subscribers keeps the risk low.

Yes, send at least one email on both Saturday and Sunday. In BFCM 2025, brands averaged 0.9 sends on Saturday and 1.0 on Sunday. Use Saturday to remind shoppers the offer is still running. Use Sunday to build urgency before Cyber Monday. Going silent for two days means restarting attention from zero on Monday.

Yes. In BFCM 2025, brands with a high share of repeat buyers got 45% of their credited BFCM revenue from email, compared with 26% for acquisition-heavy brands. Returning customers made up 70% of BFCM revenue in the repeat-heavy group. These brands still ramped paid ads about 1.5× from September, the same as acquisition-heavy brands. For them, a strong email calendar matters even more, because email carries almost half of the result.
